You’ve wasted two hours today. Maybe more.
Not on emails. Not in traffic.
On decisions that didn’t need discussion.
You’ve sat in meetings where everyone talks. But no one decides. The same conversation, said five different ways. The result? Nothing.
This is common. Especially in leadership teams.
The issue is not incompetence. It’s focus. Or the lack of it.
When everything feels like a big deal, nothing moves.
You hesitate. Your team hesitates. The cost is time, clarity, and energy. Progress stalls.
Not because people are wrong. But because the team is unsure how to decide.
Here’s the truth:
Most teams confuse consensus with consent.
They’re not the same.
-
Consensus needs everyone to agree.
-
Consent means no one sees serious harm in moving forward.
You don’t need everyone to like the decision. You need no one to block it.
Example:
A senior engineering team TEG worked with debated for three meetings about changing a shift pattern.
Nobody objected. But nobody said yes either.
They were stuck in consensus mode.
We asked one question: “Does anyone here see actual risk if you test this for two weeks?”
No one did.
The shift pattern changed by the end of the day.
And it worked.
You can do this too.
Try these:
-
Label the decision. Is it a test or a commitment?
-
Ask: “Is there any real risk if we try this?”
-
Decide if you need consensus, or just consent.
You’ll move faster. You’ll think clearer.
Borrow this. It works.
James Clear uses a simple lens. So do we.
Every decision falls into one of three types:
Hat – Try it. Doesn’t work? Take it off.
Haircut – Annoying if it goes wrong. But recoverable.
Tattoo – Permanent. Think harder. Slow down.
Teams treat every decision like a tattoo. That’s your problem.
You don’t need a six-month roadmap to decide on a new meeting time. Or test a marketing email. Or a software tweak.
Those are hats.
Put them on. Take them off. Move on.
Here’s what to do this week:
-
Pick one decision your team is stuck on.
-
Ask: “Hat, haircut, or tattoo?”
-
Decide how much energy that decision deserves.
-
Shift from consensus to consent.
Do this daily. Especially if you lead others.
Practical tip: Use a shared language.
At TEG, we coach teams to build decision protocols.
Try this script:
“This is a hat-level decision. If no one sees risk, we’ll move.”
Or:
“This could be a haircut. Who sees a risk we can’t recover from?”
Over time, people align. Decisions speed up. Mental load drops.
What’s stopping you?
-
Are you overthinking something small?
-
Are you asking your team to agree, when you could ask them not to block?
-
Are you calling a hat a tattoo?
If you’re leading change, you need sharper tools. Faster calls. Fewer detours.
That’s what we teach.
That’s what we do.
